Essence
Know-how embedded in an organisation: thousands of interlocking practices that cannot be copied even when observed in the open. Helmer calls it process power, the rarest of his seven. It is absent from the thirteen sampled tags; execution polish is its weak product-level relative — AI reproduces polish, and organisational know-how not yet.
How it is built
TSMC — yield as accumulated knowledge
Intel and Samsung have the same ASML machines and have spent years behind on yield at the leading nodes: the difference is decades of accumulated process knowledge held by thousands of engineers, in calibrations and in a culture of handling deviation. That knowledge is written down nowhere in full — it is distributed across people and practice, and so it cannot be stolen by espionage or by hiring individuals.
Toyota — a moat that publicity does not drain
Toyota published books about TPS, walked competitors through its plants and ran a joint venture with GM at NUMMI — and kept its advantage in quality and cost for decades. The moat is that a process is not a set of procedures but a living system of behaviour among thousands of people: the documents can be copied, the culture of continuous improvement cannot.
Amazon and SpaceX — mechanisms as an operating system
Six-page memos instead of slide decks, working backwards from a press release, two-pizza teams at Amazon; a build-blow-up-learn culture and vertical iteration speed at SpaceX. The mechanisms are simple on paper and barely transplantable: they work as a system, not as a set of tricks.
How it is bypassed
Hire the system, not the person
Individual TSMC engineers move to Samsung and Intel all the time and it yields little; what works is moving dense groups — whole teams with their leaders, reproducing the practices somewhere new. It is expensive and legally risky, with trade-secret litigation attached, but it is the only direct route: process knowledge lives in the links between people.
Codification — consultants yesterday, AI today
Lean consultants spent decades translating TPS into handbooks and cut part of the gap. Today process mining (Celonis) and AI agents watching real workflows turn tacit knowledge into something executable. As agents take over operations, process power migrates from the culture of people into code — and code copies.
Jump over the process — Tesla's gigacasting
Instead of chasing somebody's perfected process, the attacker removes the process: a single casting replaced dozens of stamping and welding operations, and Toyota's excellence in those operations became irrelevant. SpaceX made the same move against the honed processes of cost-plus contractors — not better by their rules, but playing by different ones.
Verdict
The most honest of the slow moats: built over years of culture and not copyable by observation. It is bypassed by hiring whole teams, by codification — now by agents — and by replacing the process itself.
