## How it is built

### Salesforce — "the end of software"

Salesforce did not sell the best CRM, it sold a new category: software without installation, with the word software crossed out on the logo and a crusade against on-premise. The category was defined by whoever declared it, and for decades Salesforce was its synonym — when a buyer chose cloud CRM, they chose by criteria Salesforce had written.

### HubSpot — a category as a curriculum

"Inbound marketing" is a term the founders coined: a book, the INBOUND conference, free certifications, an academy. The category was built into the professional education of marketers, and every specialist trained in inbound thinks by default in the tools of its author.

### Gong — a category out of thin air, plus the analysts

"Revenue intelligence" did not exist until Gong named it, filled it with content and got it into the analyst reports. Recognition by Gartner and Forrester is the moment a category materialises: a quadrant appears, and the author of the category starts in it as the leader.

## How it is bypassed

### Declare the category obsolete

Categories are mortal: the attacker does not fight for second place inside someone else's, it buries it and names the next one — "this is not a CRM, this is a revenue operating system". Every wave — CRM, marketing automation, CDP, AI agents — began with the funeral of the previous frame. The owner of a category is protected inside the frame and defenceless against a change of frame, symmetrically to its own trick.

### The category dissolves into a platform

Once a category narrows to a feature, a bundle eats it: Drift's "conversational marketing" became a checkbox in every helpdesk and marketing platform, and Drift itself ended in an acquisition. A category moat holds while the category is worth its own budget line.

### Analysts and time work for hire

The quadrants that materialise categories also bury them: Gartner redraws the frames every year, and without constant feeding with content, conferences and customer stories a category cools. An attacker with a budget for analysts and evangelism can seize the agenda in two or three annual cycles — this is a moat of continuous investment, not of accumulated assets.

## Verdict

A moat of power over the frame of choice: built with a term, a curriculum and the analysts. Bypassed by changing the frame, by the category dissolving into platforms, and by seizing the agenda — and it needs feeding forever.
