## How it is built

### Apple Silicon — control of the stack as a source of incomparability

Chips designed in-house for an in-house OS and in-house enclosures produced performance per watt that the Intel-plus-OEM-plus-Windows model cannot reproduce by negotiating between three companies' interests. Integration turns the boundaries between layers — where everyone else makes compromises — into the place where the advantage lives.

### SpaceX — vertical for speed and price

The overwhelming majority of components are made inside, not out of ideology but because contractors, at their prices and on their schedules, would break the economics and the pace of iteration. Vertical integration here is the precondition for process power and speed: design, build and test are closed inside the same walls.

### Zara — production next to the shelf

Its own factories close to its markets instead of cheap distant outsourcing: more expensive per unit, but weeks from sketch to store. The integration was bought to buy time, and competitors on long third-party chains cannot answer without rebuilding everything.

## How it is bypassed

### The modular counter-attack — specialists outrun the integrator

Once the interfaces between layers are standardised, a specialist on each layer invests more in it than the integrator can invest in all of them at once: TSMC plus fabless designers routed Intel's integrated model, and the modular alliance of Android, Qualcomm and assemblers buried the vertical Nokia. Christensen's classic: integration wins while the product is not good enough, modularity wins once anything is good enough.

### Asset-light in a downturn

Vertical integration is capital and fixed cost: in a crisis the integrator carries all of it and the light competitor carries none. Nucor's mini-mills, melting cheap scrap, ate the integrated steel giants from the bottom up segment by segment, while every answer the giants made required writing down their own assets.

### The attacker's surgical integration

Do not repeat somebody's whole vertical — integrate the single layer where the pain is: Netflix went into content production only, Amazon into the last mile only, leaving the rest to the market. The formula: integrate where value breaks, outsource everything else — and somebody's complete vertical turns from a moat into ballast.

## Verdict

A moat where layer boundaries are the bottleneck, built with capital and patience. It is bypassed by modularisation with specialists, by being light in a downturn, and by integrating only the layer that hurts.
